executivos da empresa, voc\u00eas leram sobre OKRs. Voc\u00ea entendeu os benef\u00edcios do que leu e ficou impressionado com os resultados inspiradores que algumas empresas alcan\u00e7aram. Queremos que os objetivos e as estruturas de resultados cr\u00edticos tenham um impacto significativo e duradouro na nossa organiza\u00e7\u00e3o. Por\u00e9m, \u00e0 medida que voc\u00ea come\u00e7a a contemplar a implementa\u00e7\u00e3o de OKRs em sua organiza\u00e7\u00e3o, diversas d\u00favidas podem surgir:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Funcionar\u00e1 em nossa empresa?<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>E se aplicarmos e focarmos muitos recursos em OKRs e falharmos?<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Onde come\u00e7ar?<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Utilizamos consultores e coaches? E quem usar?<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Os OKRs podem funcionar para qualquer empresa de qualquer setor. No entanto, cabe a n\u00f3s, como l\u00edderes, criar um ambiente prop\u00edcio \u00e0 introdu\u00e7\u00e3o e sustentabilidade dos Objectivos e dos quadros de resultados-chave.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Em caso de d\u00favida, um \u00f3timo lugar para come\u00e7ar \u00e9 um projeto existente que voc\u00ea considera coletivamente muito impactante e significativo. Dentro de um projeto desse tipo, voc\u00ea j\u00e1 est\u00e1 ciente das informa\u00e7\u00f5es necess\u00e1rias, da equipe ou dos membros da equipe envolvidos e de v\u00e1rias equipes multifuncionais que aplicam suas habilidades para concretizar o projeto.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Podemos ent\u00e3o focar coletivamente em todos os resultados desejados para todas as diferentes categorias de partes interessadas e elaborar OKRs de acordo. Este \u00e9 um ponto de partida natural; voc\u00ea j\u00e1 tem impulso e recursos aplicados, e uma base realista j\u00e1 foi criada.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Este projeto existente \u00e9 ent\u00e3o simultaneamente transformado em um piloto de OKR, e o planejamento adicional de recursos torna-se mais simples e gerenci\u00e1vel. Ao oferecer esta op\u00e7\u00e3o aos &#039;novatos em OKR&#039;, muitas vezes vemos uma sensa\u00e7\u00e3o de al\u00edvio, pois eles naturalmente n\u00e3o tinham ideia de qual deveria ser o ponto de partida dos OKRs.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Usar coaches OKR externos, mesmo tendo coaches \u00e1geis experientes em sua organiza\u00e7\u00e3o, geralmente \u00e9 uma excelente ideia, pois \u201colhos especializados, experientes e novos\u201d podem infundir inova\u00e7\u00f5es, energia e conhecimento em sua organiza\u00e7\u00e3o.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Plano de implementa\u00e7\u00e3o piloto<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Dentro do cen\u00e1rio do projeto piloto descrito acima, o plano de implementa\u00e7\u00e3o poderia ser o seguinte:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Envolva treinadores\/consultores externos de OKR para explicar o status atual da organiza\u00e7\u00e3o, inclusive o status do projeto atual identificado como ponto de partida para a implementa\u00e7\u00e3o do OKR. Fornecer o m\u00e1ximo de contexto poss\u00edvel ajudar\u00e1 a criar estruturas OKR bem-sucedidas e sustent\u00e1veis. Compartilhar a vis\u00e3o, o prop\u00f3sito e a declara\u00e7\u00e3o de miss\u00e3o da empresa, bem como o sistema de valores e outros elementos da cultura empresarial que ser\u00e3o \u00fateis para os consultores conhecerem, pode ser um catalisador para o sucesso. Os consultores podem cometer erros desnecess\u00e1rios e perder muito tempo sem as informa\u00e7\u00f5es necess\u00e1rias que forne\u00e7am o contexto e o quadro completo para uma implementa\u00e7\u00e3o bem-sucedida.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Escolher os consultores\/coaches certos \u00e9 essencial para o sucesso da implementa\u00e7\u00e3o do OKR na sua empresa.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Como uma potencial implementa\u00e7\u00e3o de OKR com foco em come\u00e7ar com um projeto existente e impactante poderia ser:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>1.<\/strong> Crie contexto: Qual \u00e9 o status atual de desempenho e cultura da empresa?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Qual \u00e9 a taxonomia (classifica\u00e7\u00e3o) e com quais projetos eles est\u00e3o ocupados?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Quais projetos envolvem <a href=\"https:\/\/www.workplace.com\/blog\/cross-team-collaboration\">colabora\u00e7\u00e3o cruzada<\/a> e s\u00e3o vistos como altamente impactantes na dire\u00e7\u00e3o futura da empresa?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Qual \u00e9 o n\u00edvel de exposi\u00e7\u00e3o e uso de metodologias \u00e1geis?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Quais s\u00e3o os principais obst\u00e1culos atuais relacionados com estes projetos?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>2.<\/strong> Uma vez criado o contexto e identificado o projeto piloto de OKR, podemos nos concentrar em obter ades\u00e3o aos OKRs, oferecendo uma educa\u00e7\u00e3o sobre OKR \u00e0 alta administra\u00e7\u00e3o e aos muitos envolvidos no projeto selecionado.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>3<\/strong>. Uma vez que o n\u00edvel geral de conhecimento de OKR esteja em n\u00edvel suficiente para poder conduzir um workshop de elabora\u00e7\u00e3o de OKR com a equipe do projeto, podemos planejar a facilita\u00e7\u00e3o do mesmo<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>4.<\/strong> Ap\u00f3s a conclus\u00e3o do workshop de reda\u00e7\u00e3o, podemos fazer uma avalia\u00e7\u00e3o de recursos:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Temos recursos humanos e capacidade financeira para executar com sucesso este OKR?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Temos as habilidades necess\u00e1rias para alcan\u00e7ar esses OKR\/OKRs? Caso contr\u00e1rio, como podemos desenvolver essas habilidades paralelamente \u00e0 implanta\u00e7\u00e3o do OKR?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>5.<\/strong> Podemos embarcar na cria\u00e7\u00e3o <a href=\"https:\/\/blog.trginternational.com\/what-okr-champion-and-why-they-crucial\">Campe\u00f5es OKR<\/a> conduzindo-os por cursos al\u00e9m da educa\u00e7\u00e3o introdut\u00f3ria sobre OKR.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>6. <\/strong>Os consultores\/coaches externos podem facilitar a implementa\u00e7\u00e3o das principais pr\u00e1ticas recomendadas para garantir a sustentabilidade e o sucesso do piloto OKR, como facilitar os check-ins semanais iniciais.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>7. <\/strong>A disciplina \u00e9 uma parte crucial da cria\u00e7\u00e3o de um piloto de OKR bem-sucedido. N\u00e3o h\u00e1 d\u00favida de que, pelo menos em algum momento, ser\u00e3o enfrentadas dificuldades, mas a motiva\u00e7\u00e3o e a disciplina para continuar apesar dos desafios s\u00e3o requisitos para o sucesso final. \u00c9 por isso que precisamos de campe\u00f5es e defensores do OKR que sempre apoiem os outros, mas especialmente em tempos dif\u00edceis<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>8.<\/strong> Estamos validando a hip\u00f3tese atrav\u00e9s de OKRs. Um foco muito forte na promo\u00e7\u00e3o da colabora\u00e7\u00e3o, itera\u00e7\u00e3o, inova\u00e7\u00e3o e no fornecimento do suporte necess\u00e1rio \u00e9 extremamente \u00fatil para alcan\u00e7ar
