plus s\u00e9rieuses, il \u00e9tait clair que les impacts sur l&#039;\u00e9conomie et les affaires seraient \u00e9normes, alors nous devrions \u00e9galement garder un \u0153il sur nos crises OKR.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Une question que nos clients ont commenc\u00e9 \u00e0 nous poser est : qu&#039;allons-nous faire de notre <a href=\"https:\/\/okrinstitute.org\/fr\/what-is-okr\/\">OKR<\/a>? Doit-on le jeter ?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">J&#039;ai rapidement pens\u00e9 \u00e0 \u00e9crire un article sur l&#039;utilisation des OKR en temps de crise, mais j&#039;avais un probl\u00e8me : je ne savais pas grand-chose sur la gestion des OKR en temps de crise.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">En tant que manager ou entrepreneur, je n&#039;avais jamais v\u00e9cu de crise, encore moins de ces proportions.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">J&#039;ai donc d\u00e9cid\u00e9 d&#039;\u00e9tudier davantage, de parler \u00e0 d&#039;autres managers et sp\u00e9cialistes du domaine, d&#039;approfondir et de faire des tests avec nos clients.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Sur la base de la th\u00e9orie et de la pratique, j&#039;ai rassembl\u00e9 ce que je pense \u00eatre des pratiques acceptables sur l&#039;utilisation des OKR dans des moments comme celui-ci.<\/p>\n\n\n\n<h4 class=\"wp-block-heading\" id=\"h-don-t-delay-to-act\">Ne tardez pas \u00e0 agir<\/h4>\n\n\n\n<p class=\"wp-block-paragraph\">Si &quot;<em>L&#039;argent est roi<\/em>\u00bb, on peut dire que le temps est reine.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Identifiez ce qui a chang\u00e9 sur votre march\u00e9, quel sera l&#039;impact, pr\u00e9parez au moins trois nouveaux plans et d\u00e9cidez quelle entreprise suivra.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Les jours ici peuvent faire la diff\u00e9rence entre survivre ou mourir.<\/p>\n\n\n\n<h4 class=\"wp-block-heading\" id=\"h-update-the-numbers\">Mettre \u00e0 jour les chiffres<\/h4>\n\n\n\n<p class=\"wp-block-paragraph\">Avec le plan choisi, d\u00e9finissez les nouveaux OKR pour tous les domaines. La publicit\u00e9 avait-elle un r\u00e9sultat cl\u00e9 o\u00f9 elle devrait \u00eatre vendue \u00e0 100 petites entreprises\u00a0? Passez \u00e0 quelque chose de r\u00e9aliste\u00a0: que diriez-vous de 30\u00a0? Ou peut-\u00eatre 120 ? Cela d\u00e9pendra de votre entreprise.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Il ne sert \u00e0 rien que les \u00e9quipes aient des objectifs qu&#039;elles ne croient plus atteignables.<\/p>\n\n\n\n<h4 class=\"wp-block-heading\" id=\"h-focus-even-more\">Concentrez-vous encore plus<\/h4>\n\n\n\n<p class=\"wp-block-paragraph\">Les \u00e9quipes avaient-elles cinq buts ? Visez-en un seul.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Y avait-il cinq r\u00e9sultats cl\u00e9s par objectif\u00a0? Mettez seulement deux ou trois.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Au final, chaque \u00e9quipe ne devrait avoir qu&#039;un seul objectif avec deux ou trois r\u00e9sultats cl\u00e9s.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Les ressources se sont rar\u00e9fi\u00e9es et nous devons savoir pr\u00e9cis\u00e9ment o\u00f9 mettre plus d&#039;\u00e9nergie.<\/p>\n\n\n\n<h4 class=\"wp-block-heading\" id=\"h-increase-the-frequency-of-monitoring\">Augmenter la fr\u00e9quence de surveillance<\/h4>\n\n\n\n<p class=\"wp-block-paragraph\">Comme nous l&#039;avons d\u00e9j\u00e0 dit, le temps est super important. Jamais le monde instable et incertain de VUCA n&#039;a \u00e9t\u00e9 aussi instable et incertain.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">La v\u00e9rit\u00e9 d&#039;une semaine n&#039;est pas la v\u00e9rit\u00e9 de la suivante, et nous devons nous mettre \u00e0 jour et agir \u00e0 tout moment.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Augmentez la fr\u00e9quence de toute la gestion des OKR. La r\u00e9union de contr\u00f4le doit \u00eatre hebdomadaire.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Par exemple, au deuxi\u00e8me trimestre, nous effectuons des OKR mensuels car nous voulons apprendre et appliquer diff\u00e9rentes tactiques chaque mois. Apr\u00e8s tout, ils ont \u00e9t\u00e9 tr\u00e8s diff\u00e9rents chaque mois.<\/p>\n\n\n\n<h4 class=\"wp-block-heading\" id=\"h-the-game-has-changed-also-look-for-effort\">Le jeu a chang\u00e9; aussi, cherchez l&#039;effort<\/h4>\n\n\n\n<p class=\"wp-block-paragraph\">Une chose dont je parle toujours \u00e0 propos de l&#039;OKR, c&#039;est que l&#039;OKR n&#039;a pas \u00e9t\u00e9 con\u00e7u pour mesurer l&#039;effort. Il est con\u00e7u pour mesurer les r\u00e9sultats et avoir un impact positif sur l&#039;entreprise.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Cependant, au milieu de toute cette confusion, de nombreux processus ont cess\u00e9 de fonctionner.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">La quantit\u00e9 de leads g\u00e9n\u00e9r\u00e9s, la conversion, l&#039;utilisation du produit, les rendez-vous programm\u00e9s, les volumes absolus et les taux de conversion \u00e9taient diff\u00e9rents d&#039;un moment \u00e0 l&#039;autre.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Il est donc inutile de ne mettre que les r\u00e9sultats cl\u00e9s en regardant le r\u00e9sultat de l&#039;entreprise, car ils peuvent ne pas se pr\u00e9senter comme pr\u00e9vu.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Combiner avec les r\u00e9sultats cl\u00e9s des efforts (indicateurs avanc\u00e9s) pour s&#039;assurer que nous faisons de notre mieux dans les actions critiques.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Exemple d&#039;OKR de r\u00e9ussite client\u00a0:<br><strong>Objectif<\/strong>: Personne ne partira !<br><strong>R\u00e9sultat cl\u00e9 1<\/strong>: Garantir un churn net maximum de 5% ;<br><strong>R\u00e9sultat cl\u00e9 2<\/strong>: Avoir un appel de support avec les 200 principaux clients de l&#039;entreprise\u00a0;<\/p>\n\n\n\n<h4 class=\"wp-block-heading\" id=\"h-do-not-give-up\">N&#039;abandonne pas!<\/h4>\n\n\n\n<p class=\"wp-block-paragraph\">De nombreuses entreprises n&#039;ont pas pu effectuer cette transaction et ont renonc\u00e9 \u00e0 utiliser OKR ou d&#039;autres m\u00e9thodologies de gestion.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Lorsque les gens sont le plus effray\u00e9s, perdus, sans communication, etc., certaines entreprises ont enlev\u00e9 le principal outil de direction et de concentration de l&#039;entreprise.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Le conseil est donc le suivant\u00a0: n&#039;abandonnez pas, suivez ces informations et d&#039;autres et revenez sur la bonne voie. Sinon, vos \u00e9quipes risquent de perdre le cap et, par cons\u00e9quent, l&#039;entreprise aussi.<\/p>\n<\/div>\n\n\n\n<div class=\"wp-block-column is-layout-flow wp-block-column-is-layout-flow\"
