resultados clave que conducen a resultados excelentes<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Escribir excelentes resultados clave que conduzcan a excelentes <a href=\"https:\/\/www.indeed.com\/career-advice\/career-development\/business-outcomes\"><strong>resultados<\/strong><\/a> requiere la aplicaci\u00f3n pr\u00e1ctica de mejores pr\u00e1cticas optimizadas. Algunos comentan que los OKR son &quot;muy simples&quot; y, hasta cierto punto, tienen raz\u00f3n. A primera vista, los OKR consisten simplemente en redactar objetivos, respaldar resultados clave y un plan de acci\u00f3n que se alinee con lo mencionado anteriormente. Sin embargo, una vez que ponemos en pr\u00e1ctica los OKR, generalmente nos damos cuenta de lo siguiente:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Los objetivos que se centran en los resultados tienen 30% m\u00e1s probabilidades de lograrse (ya que generalmente son m\u00e1s inspiradores e impactantes) que los objetivos que se centran m\u00e1s en los resultados.<\/li>\n\n\n\n<li>Los OKR redactados de forma aislada, es decir, que no est\u00e1n alineados con la Visi\u00f3n de la empresa, ni con la cultura, ni con otros equipos, tienden a fallar<\/li>\n\n\n\n<li>La falta de liderazgo puede hacer que los OKR no tengan sentido<\/li>\n\n\n\n<li>Hay varios mecanismos de motivaci\u00f3n inherentes a los OKR, pero tenemos que centrarnos deliberadamente en ellos y darles vida: compromiso, colaboraci\u00f3n, mayor colaboraci\u00f3n, creatividad y m\u00e1s.<\/li>\n\n\n\n<li>Si no se construye la capacidad financiera y de recursos humanos requerida y las habilidades necesarias para lograr un objetivo, es probable que un OKR sea un &#039;no iniciador&#039;.<\/li>\n\n\n\n<li>Sin un alto grado de claridad de Visi\u00f3n y estrategias, alinear los OKR se vuelve muy dif\u00edcil.<\/li>\n\n\n\n<li>Escribir los resultados vitales m\u00e1s \u00f3ptimos puede resultar un desaf\u00edo; Es posible que necesitemos datos m\u00e1s relevantes disponibles. Sin embargo, debemos buscar dependencias entre nuestros desarrollos clave para garantizar que los resultados clave coincidan colectivamente con el objetivo. Todo lo anterior combinado puede conducir a grandes resultados vitales.<\/li>\n<\/ul>\n\n\n\n<h2 class=\"wp-block-heading\"><strong>Grandes resultados clave<\/strong><\/h2>\n\n\n\n<ol class=\"wp-block-list\" style=\"list-style-type:1\">\n<li>Una plantilla general para resultados clave =<\/li>\n<\/ol>\n\n\n\n<p class=\"wp-block-paragraph\">Aumentar o disminuir una determinada m\u00e9trica de _____ a _____, por ejemplo:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Aumentar los usuarios activos diarios de 1500 a 5000<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Y<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Reduzca la tasa de abandono de 5% a 2%<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Pero: \u00bfQu\u00e9 criterio asegura en la medida de lo posible que estamos escribiendo los resultados clave m\u00e1s \u00f3ptimos?<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>Deben ser medibles.<\/strong><\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">Crecimos oyendo cosas como:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">&#039;Ve a estudiar para tu examen&#039;, haz tu lista de tareas, sin enfocarte en el beneficio final de hacerlo, y esta tendencia contin\u00faa en la escuela, la universidad y nuestras carreras. Este h\u00e1bito suele ser el culpable de que las personas escriban resultados clave centrados en la salida, especialmente cuando comienzan a escribir OKR. Resultados clave como los siguientes se centran en los resultados y no se miden:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Facilitar sesiones de coaching para nuestros Baristas<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Realizar una encuesta de clientes<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Crear una nueva p\u00e1gina de preguntas frecuentes<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">El desaf\u00edo de escribir resultados clave como los anteriores es que no difieren de una lista de tareas, una lista de proyectos o iniciativas. Por tanto, no son resultados clave en absoluto. Los resultados clave combinados son nuestro &#039;sistema de navegaci\u00f3n hacia el logro de un objetivo&#039;. Para ser \u00f3ptimos, los resultados clave deben contener una m\u00e9trica, como un n\u00famero o un porcentaje. Haremos bien en tener presente en todo momento que los grandes resultados clave tienen varias dimensiones.<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>Deben realizar un seguimiento del progreso hacia un resultado.<\/strong><\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">Un resultado clave como &quot;facilitar 5 sesiones de capacitaci\u00f3n&quot; no es \u00f3ptimo, ya que simplemente denota una actividad repetitiva sin ninguna garant\u00eda de calidad; por lo tanto, este resultado clave en particular no necesariamente realiza un seguimiento del progreso hacia el resultado deseado. Sin embargo, si facilitamos 5 sesiones de capacitaci\u00f3n para que nuestros baristas reduzcan el tiempo de servicio del caf\u00e9 de cinco minutos a dos minutos,<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Cuando en realidad avanzamos progresivamente hacia la reducci\u00f3n del tiempo de servicio, nos estamos acercando a nuestro resultado deseado de clientes satisfechos que aman nuestro caf\u00e9.<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>Deber\u00edan representar un tramo para el equipo.<\/strong><\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">Por su propia naturaleza, los OKR son objetivos ambiciosos y de largo alcance. Despu\u00e9s de redactar los resultados clave, deber\u00edamos cuestionarlos para asegurar su validez: \u00bfesto realmente representa un &#039;estir\u00f3n&#039; para nosotros o es f\u00e1cil lograr este resultado clave? Si es demasiado f\u00e1cil de actualizar, es probable que se ignore.<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>Colectivamente, deben cumplir el objetivo<\/strong><\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">En algunos casos, los equipos redactan y alcanzan resultados clave, pero aun as\u00ed necesitan actualizar el objetivo por completo. En esos casos, no prepararon resultados clave \u00f3ptimos y tendr\u00edan que agregar m\u00e1s resultados clave o perfeccionar los resultados clave actuales; es posible que necesiten hacer ambas cosas. S\u00f3lo despu\u00e9s de un profundo pensamiento retrospectivo podr\u00e1n obtener grandes resultados vitales.<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>Pueden ser una mezcla de <a href=\"https:\/\/www.mckinsey.com\/capabilities\/operations\/our-insights\/gauging-internal-efficiency-and-effectiveness-with-leading-and-lagging-indicators\">Indicadores adelantados y rezagados<\/a> (Esto es contextual)<\/strong><\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">En t\u00e9rminos generales, lo que hemos visto especialmente considerando organizaciones m\u00e1s grandes y tradicionales que operan en un entorno altamente regulado pero que desean incluir pr\u00e1cticas \u00e1giles dentro de sus organizaciones, es una preferencia por vincular los marcos OKR a los KPI o incluir un KPI (indicador rezagado) dentro de sus marcos OKR.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">No es un escenario de &#039;o esto o lo otro&#039; cuando se trata de OKR y KPI (o una
