Hazell<\/strong><\/a> zum Thema Skalierung von Unternehmen<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Cliff Hazell hilft Scale-Ups, ihre Wachstumsschmerzen zu beseitigen. Auch dieser in Stockholm ans\u00e4ssige Berater hat \u201eWurzeln\u201c in S\u00fcdafrika, wo er seine Erfahrungen bei der Vergr\u00f6\u00dferung von Unternehmen sammelte. <\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Einer der vielen H\u00f6hepunkte seiner Karriere war seine Rolle als Helfer <strong><a href=\"https:\/\/open.spotify.com\/?\">Spotify<\/a><\/strong> zu skalieren. Er unterst\u00fctzte die Bildung von F\u00fchrungsteams, Akquisitionen und Neuer\u00f6ffnungen in anderen L\u00e4ndern f\u00fcr das viel diskutierte Unternehmen, das nicht nur als digitaler Musik-Podcast bekannt ist, sondern auch f\u00fcr seine bahnbrechenden Arbeitsweisen.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Ich erinnerte mich an eine Konferenz, bei der sowohl Cliff als auch ich Redner waren, auf der African Lean Management-Konferenz in Kapstadt, S\u00fcdafrika, im Jahr 2016 \u2013<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Ich erinnere mich noch gut daran, wie Cliff sich auf ein Dia konzentrierte, auf dem ein Bild von zwei Menschen zu sehen war, die in unmittelbarer N\u00e4he in getrennten H\u00e4ngematten entspannten. Cliff hielt inne und l\u00e4chelte, bevor er sagte: \u201eDies ist ein Bild einer Coaching-Sitzung bei Spotify.\u201c<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Er ist sehr aktiv auf LinkedIn und einer der vielen Beitr\u00e4ge von Cliffs, die ich sch\u00e4tze, handelt von der Verbreitung von Informationen innerhalb von Organisationen \u2013<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Kommunikationswege in einer Organisation<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Das Ziel eines Scrum bzw <strong><a href=\"https:\/\/www.atlassian.com\/agile\/kanban\/boards\">Kanban-Board<\/a><\/strong> soll ein Informationsstrahler sein, aber die meisten Unternehmen bauen stattdessen Informationsk\u00fchlschr\u00e4nke.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">K\u00fchlschrank \u2013 Die meisten Unternehmen nutzen Kommunikation wie einen K\u00fchlschrank \u2013 sie speichern Kommunikation, und Sie m\u00fcssen sie abrufen, wenn Sie m\u00f6chten, und versuchen, sie zu verstehen.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Strahler \u2013 Durch proaktive und t\u00e4gliche oder regelm\u00e4\u00dfige Stand-ups k\u00f6nnen wir sicherstellen, dass die richtigen Informationen durch die Organisation \u201eausgestrahlt\u201c werden und nicht einfach dort gespeichert werden, wo sie leicht vergessen werden k\u00f6nnten.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Weitere \u201eJuwelen\u201c wie die oben genannten finden Sie hier <a href=\"https:\/\/www.linkedin.com\/in\/cliffhazell?lipi=urn%3Ali%3Apage%3Ad_flagship3_profile_view_base_contact_details%3BTKxDXLolRumu9PZ3ymX%2Bkg%3D%3D\"><strong>@CliffHazell hier<\/strong><\/a><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Cliff verf\u00fcgt \u00fcber umfassende Erfahrung mit agilen Methoden, bezeichnet sich selbst jedoch nicht als Agile-Coach, und ich habe ihn w\u00e4hrend unseres Interviews danach gefragt. \u201eAgil ist eine Methodik, ebenso wie Lean Management, und verschiedene Tools k\u00f6nnen einzeln und in Kombination angewendet werden, um Unternehmen bei der Skalierung zu unterst\u00fctzen.\u201c<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Das lie\u00df mich an die Nachhaltigkeit und den Erfolg von OKRs denken. Der Erfolg von OKRs kann nur in einem Umfeld gewahrt werden, in dem komplement\u00e4re Methoden intelligent angewendet werden und in dem OKRs auf F\u00fchrung und einer Kultur basieren, die das gemeinsame Erreichen weitreichender Ziele f\u00f6rdert.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Laut Cliff \u201erei\u00dft Agile Framing die Dinge meistens aus dem Zusammenhang und bringt die Menschen dazu, sich auf ein \u201aRegelwerk\u2018 (wie man Agile umsetzt) statt auf sinnvolle Auswirkungen zu konzentrieren.\u201c Wenn wir stattdessen komplement\u00e4re und anwendbare Methoden kreativ kombinieren, k\u00f6nnen wir eine wirksame Kombination schaffen, die Unternehmen bei der Skalierung unterst\u00fctzt.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Cliff verl\u00e4sst sich auf seine umfangreiche Erfahrung in der Anwendung von F\u00fchrungsqualit\u00e4ten, Komplexit\u00e4tswissenschaft, Lean Management, agilen Methoden und mehr, um Unternehmen bei der effektiven Skalierung zu helfen und die Skalierung nachhaltig zu gestalten. Dieser Ansatz versetzt ihn in die Lage, auf jede individuelle Situation die passende Methode anzuwenden.&nbsp;&nbsp;<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Der effektive Einsatz von Werkzeugen ist abh\u00e4ngig, und wenn Sie nur ein Ger\u00e4t haben, wird es sich in mehreren Situationen als das \u201efalsche Werkzeug\u201c oder der \u201efalsche Zeitpunkt\u201c f\u00fcr den Einsatz dieses speziellen Werkzeugs erweisen.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Ich fragte ihn -<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Was sind die wesentlichen Voraussetzungen f\u00fcr die Vergr\u00f6\u00dferung eines Unternehmens? Er verwies auf drei entscheidende Erfolgsfaktoren. Ich habe mir erlaubt, meine Kommentare dazu einzuf\u00fcgen, wie dies mit OKRs zusammenh\u00e4ngt.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Die Grundlagen der Skalierung eines Unternehmens<\/h2>\n\n\n\n<ol class=\"wp-block-list\">\n<li><strong>Fokus schaffen.<\/strong><\/li>\n<\/ol>\n\n\n\n<p class=\"wp-block-paragraph\">Ohne Konzentration f\u00e4llt es unseren Teams schwer, Ergebnisse zu liefern. Anstatt dass das gesamte Unternehmen etwas als Nummer 1 behandelt und ihm einen schnellen Weg gibt, haben wir 17 \u201eOKRs mit h\u00f6chster Priorit\u00e4t\u201c, die alle die gleiche Dringlichkeit haben. Das bedeutet, dass wir sie alle in Angriff nehmen und die Anstrengungen unseres Teams auf viele Dinge verteilen. Da jedes Team sehr besch\u00e4ftigt ist, m\u00fcssen wir, wenn wir jemand anderen brauchen, der uns hilft, warten, bis er verf\u00fcgbar ist.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Der einzige Ausweg aus diesem Schlamassel besteht darin, einen einzigen freien #1 zu haben und den Rest der Reihe nach dahinter anzuordnen. Wenn ich also Ihre Hilfe bei #1 ben\u00f6tige, wissen Sie, dass Sie bei #17 eine Pause einlegen sollten, um zu helfen. Wenn Sie mich um Hilfe zu Ihrem #17 bitten, kann ich ebenfalls sagen: \u201eEs tut mir leid, dass Sie warten m\u00fcssen, bis ich hier fertig bin.\u201c<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Wenn uns das gelingt und wir tats\u00e4chlich das liefern k\u00f6nnen, was wir auf Platz 1 gesetzt haben, wird es sich lohnen, Energie darauf zu verwenden, herauszufinden, was wir an der Spitze haben sollten. Bevor wir uns wirklich konzentrieren k\u00f6nnen, ist es sinnlos, da wir sie sowieso nur als gleich behandeln werden. Sie greifen nach allem, was ihnen zum Erfolg verhelfen kann, und sei es auch nur dem Anschein nach, oder ignorieren alles, weil sie sich \u00fcberfordert f\u00fchlen. Dies verschwendet die Zeit unserer wertvollen Mitarbeiter sowie die Zeit und M\u00fche unseres Unternehmens<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Die gemeinsame Entscheidung \u00fcber unsere wahren Priorit\u00e4ten in diesem Moment und die Schaffung eines Laserfokus darauf ist ein optimaler Ausgangspunkt f\u00fcr die Ausarbeitung ergebnisorientierter OKRs<\/p>\n\n\n\n<ol class=\"wp-block-list\" start=\"2\">\n<li><strong>Hebel finden.<\/strong><\/li>\n<\/ol>\n\n\n\n<p class=\"wp-block-paragraph\">Das meiste, woran wir arbeiten, kann hinsichtlich der Auswirkungen als \u201eOverhead\u201c oder \u201eneutral\u201c charakterisiert werden. Nur wenige Dinge lohnen sich mehr als die Energie, die sie verbrauchen. Unser Ziel ist es, diese zu finden und den anderen so wenig Zeit wie m\u00f6glich zu widmen.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Was ist unser (oder wahrscheinlich) optimalster Ausgangspunkt, um eine sinnvolle Traktion zu erkennen? Ein bestehendes Projekt, das als sehr wirkungsvoll und wichtig erachtet wird und in dem bereits eine funktions\u00fcbergreifende Zusammenarbeit gef\u00f6rdert wird, d\u00fcrfte ein optimaler Ausgangspunkt f\u00fcr ein OKR-Pilotprojekt sein<\/p>\n\n\n\n<ol class=\"wp-block-list\" start=\"3\">\n<li><strong><a href=\"https:\/\/jamesclear.com\/atomic-habits\">Gewohnheiten aufbauen<\/a><\/strong><\/li>\n<\/ol>\n\n\n\n<p class=\"wp-block-paragraph\">Wir alle haben unz\u00e4hlige Blaupausen, Strategien und Visionserkl\u00e4rungen gesehen. Unabh\u00e4ngig davon, wer sie erstellt hat oder in welcher Qualit\u00e4t sie sind, sind sie bedeutungslos, bis wir konsequent Ma\u00dfnahmen ergreifen, um die Aktualisierung derselben Dokumente zu unterst\u00fctzen.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Das Ziel hier besteht darin, die vorteilhaften Muster einfach und die sch\u00e4dlichen Muster schwieriger oder weniger wahrscheinlich zu machen.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Eine M\u00f6glichkeit, dies zu betrachten, ist Reibung. Wir f\u00fcgen Reibungen hinzu (Regeln, Prozesse usw.), um die Dinge zu verlangsamen, oder entfernen Reibungen, um sie einfacher zu machen (weniger Schritte, schnellere Entscheidungen, Selbstbedienung usw.).<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Cliff nennt es \u201esinnstiftend\u201c, und nur sehr wenige Unternehmen stellen im \u201eDunst\u201c von Aufregung, Druck und \u201eBusiness as Usual\u201c ihren aktuellen Status (Ausgangspunkt) mit gro\u00dfer Klarheit fest.
