class=\"wp-block-paragraph\">Als F\u00fchrungskr\u00e4fte von Unternehmen haben Sie \u00fcber OKRs gelesen. Sie haben den Nutzen aus dem, was Sie gelesen haben, verstanden und waren beeindruckt von den beeindruckenden Ergebnissen, die einige Unternehmen erzielt haben. Wir m\u00f6chten, dass Ziele und kritische Ergebnisrahmen einen sinnvollen und dauerhaften Einfluss auf unsere Organisation haben. Wenn Sie jedoch \u00fcber die Einf\u00fchrung von OKRs in Ihrem Unternehmen nachdenken, k\u00f6nnten mehrere Zweifel aufkommen:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Wird es in unserem Unternehmen funktionieren?<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Was passiert, wenn wir zu viele Ressourcen auf OKRs konzentrieren und scheitern?<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Wo soll man anfangen?<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Setzen wir Berater und Coaches ein? Und wen soll man nutzen?<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">OKRs k\u00f6nnen f\u00fcr jedes Unternehmen in jeder Branche funktionieren. Es liegt jedoch an uns als F\u00fchrungskr\u00e4ften, ein Umfeld zu schaffen, das der Einf\u00fchrung und Nachhaltigkeit von Zielen und Schl\u00fcsselergebnisrahmen f\u00f6rderlich ist.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Im Zweifelsfall ist ein bestehendes Projekt, das Sie gemeinsam als sehr wirkungsvoll und bedeutungsvoll erachten, ein guter Ausgangspunkt. Im Rahmen eines solchen Projekts sind Ihnen bereits die erforderlichen Eingaben, die beteiligten Kader- oder Teammitglieder sowie mehrere funktions\u00fcbergreifende Teams bekannt, die ihre F\u00e4higkeiten zur Verwirklichung des Projekts einsetzen.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Anschlie\u00dfend k\u00f6nnen wir uns gemeinsam auf alle gew\u00fcnschten Ergebnisse f\u00fcr alle verschiedenen Stakeholder-Kategorien konzentrieren und entsprechende OKRs entwerfen. Dies ist ein nat\u00fcrlicher Ausgangspunkt; Sie verf\u00fcgen bereits \u00fcber Impulse und eingesetzte Ressourcen und eine realistische Grundlage wurde bereits geschaffen.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Dieses bestehende Projekt wird dann gleichzeitig in ein OKR-Pilotprojekt umgewandelt und die weitere Ressourcenplanung wird einfacher und \u00fcberschaubarer. Wenn wir \u201eOKR-Neulingen\u201c diese Option anbieten, versp\u00fcren wir oft ein Gef\u00fchl der Erleichterung, da sie nat\u00fcrlich keine Ahnung hatten, wie der Ausgangspunkt bei OKRs aussehen sollte.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Der Einsatz externer OKR-Coaches ist im Allgemeinen eine hervorragende Idee, auch wenn Ihr Unternehmen \u00fcber erfahrene Agile-Coaches verf\u00fcgt, da \u201efachkundige, erfahrene und frische Augen\u201c die Innovationen, Energie und das Wissen Ihres Unternehmens f\u00f6rdern k\u00f6nnen.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Pilot-Rollout-Plan<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Innerhalb des oben dargestellten Pilotprojektszenarios k\u00f6nnte der Rollout-Plan m\u00f6glicherweise wie folgt aussehen:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Beauftragen Sie externe OKR-Coaches\/-Berater mit der Erl\u00e4uterung des aktuellen Status der Organisation, einschlie\u00dflich des Status des aktuellen Projekts, das als Ausgangspunkt f\u00fcr die OKR-Einf\u00fchrung identifiziert wurde. Die Bereitstellung von so viel Kontext wie m\u00f6glich wird dazu beitragen, erfolgreiche und nachhaltige OKR-Frameworks zu schaffen. Das Teilen der Vision, des Zwecks und des Leitbilds des Unternehmens sowie des Wertesystems und anderer Elemente der Unternehmenskultur, die f\u00fcr die Berater hilfreich sind, kann ein Katalysator f\u00fcr den Erfolg sein. Ohne die notwendigen Informationen, die den Kontext und das vollst\u00e4ndige Bild f\u00fcr eine erfolgreiche Einf\u00fchrung liefern, k\u00f6nnten Berater unn\u00f6tige Fehler machen und enorm viel Zeit verschwenden.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Die Auswahl der richtigen Berater\/Coaches ist f\u00fcr die erfolgreiche OKR-Einf\u00fchrung Ihres Unternehmens von entscheidender Bedeutung.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Wie ein potenzieller OKR-Rollout mit Fokus auf den Start mit einem bestehenden und wirkungsvollen Projekt aussehen k\u00f6nnte:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>1.<\/strong> Kontext schaffen: Wie ist der aktuelle Leistungs- und Kulturstatus des Unternehmens?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Was ist die Taxonomie (Klassifizierung) und mit welchen Projekten sind sie besch\u00e4ftigt?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Welche Projekte beinhalten <a href=\"https:\/\/www.workplace.com\/blog\/cross-team-collaboration\">\u00fcbergreifende Zusammenarbeit<\/a> und werden als \u00e4u\u00dferst einflussreich f\u00fcr die zuk\u00fcnftige Ausrichtung des Unternehmens angesehen?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Wie hoch ist der Bekanntheitsgrad und die Nutzung agiler Methoden?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Was sind derzeit die gr\u00f6\u00dften Hindernisse im Zusammenhang mit diesen Projekten?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>2.<\/strong> Sobald der Kontext geschaffen und das OKR-Pilotprojekt identifiziert wurde, k\u00f6nnen wir uns darauf konzentrieren, Zustimmung zu OKRs zu erhalten, indem wir dem Top-Management und den vielen am ausgew\u00e4hlten Projekt Beteiligten eine OKR-Schulung anbieten.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>3<\/strong>. Sobald der allgemeine OKR-Wissensstand ausreichend ist, um einen OKR-Entwurfsworkshop mit dem Projektteam durchf\u00fchren zu k\u00f6nnen, k\u00f6nnen wir die Moderation desselben planen<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>4.<\/strong> Nach Abschluss des Entwurfsworkshops k\u00f6nnen wir eine Ressourcenbewertung durchf\u00fchren:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Verf\u00fcgen wir \u00fcber die personellen und finanziellen Kapazit\u00e4ten, um dieses OKR erfolgreich umzusetzen?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Verf\u00fcgen wir \u00fcber die erforderlichen F\u00e4higkeiten, um diese OKR\/OKRs zu erreichen? Wenn nicht, wie k\u00f6nnen wir diese F\u00e4higkeiten parallel zum Einsatz des OKR aufbauen?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>5.<\/strong> Wir k\u00f6nnen mit dem Schaffen beginnen <a href=\"https:\/\/blog.trginternational.com\/what-okr-champion-and-why-they-crucial\">OKR-Champions<\/a> indem wir sie durch Kurse begleiten, die \u00fcber die OKR-Einf\u00fchrungsausbildung hinausgehen.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>6. <\/strong>Die externen Berater\/Coaches k\u00f6nnen die Umsetzung wichtiger Best Practices erleichtern, um die Nachhaltigkeit und den Erfolg des OKR-Piloten sicherzustellen, wie beispielsweise die Erleichterung der ersten w\u00f6chentlichen Check-ins.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>7. <\/strong>Disziplin ist ein entscheidender Teil der Entwicklung eines erfolgreichen OKR-Pilotprojekts. Es besteht kein Zweifel daran, dass man zumindest irgendwann mit Schwierigkeiten konfrontiert wird, aber die Motivation und Disziplin, trotz der Herausforderungen weiterzumachen, ist eine Voraussetzung f\u00fcr den endg\u00fcltigen Erfolg. Deshalb brauchen wir OKR-Verfechter und -Bef\u00fcrworter, die andere jederzeit unterst\u00fctzen, insbesondere aber in herausfordernden Zeiten<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>8.<\/strong> Wir validieren die Hypothese durch OKRs. Ein sehr starker Fokus auf die F\u00f6rderung von Zusammenarbeit, Iteration, Innovation und die Bereitstellung der notwendigen Unterst\u00fctzung ist \u00e4u\u00dferst hilfreich beim Erreichen von
