planen. Angenommen, Sie haben eine Schulung absolviert (oder recherchiert) und alle OKRs verstehen und an Bord sind, w\u00e4hlen Sie Ihren Ansatz f\u00fcr den ersten OKR-Zyklus sehr sorgf\u00e4ltig aus. Wenn Sie zum ersten Mal einen OKRs-Zyklus ausprobieren, werden Sie wahrscheinlich scheitern. Dies ist eine gef\u00e4hrliche Situation, da Ihr Team von dem Ansatz m\u00f6glicherweise desillusioniert wird und nicht bereit ist, sie erneut durchzuf\u00fchren. Sie m\u00f6chten ein starkes Werkzeug nicht verlieren, nur weil es ein wenig Zeit braucht, um es zu beherrschen. Es gibt drei Ans\u00e4tze, mit denen Sie dieses Risiko verringern k\u00f6nnen.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>1. Lassen Sie ein Team OKRs einf\u00fchren, bevor es das gesamte Unternehmen tut.<\/strong> W\u00e4hlen Sie ein unabh\u00e4ngiges Team, das alle Talente hat, um seine Ziele zu verwirklichen. W\u00e4hlen Sie kein kaputtes Team; W\u00e4hlen Sie ein gesundes, leistungsstarkes Team, das kontinuierliche Verbesserung liebt. Warten Sie ein oder zwei Zyklen, bis sie ihren Ansatz perfektioniert haben, und trompeten Sie dann ihren Erfolg. Die Teams werden begierig darauf sein, dieselbe Art von Erfolg und Anerkennung zu erleben, und werden eher bereit sein, OKRs zu \u00fcbernehmen. Im Laufe der Jahre hat sich dies als der erfolgreichste Ansatz zur Einf\u00fchrung von OKRs erwiesen.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>2. Beginnen Sie mit nur einem OKR f\u00fcr das gesamte Unternehmen.<\/strong> Indem Sie ein einfaches Ziel f\u00fcr das Unternehmen festlegen, sieht Ihr Team, dass sich das Chefteam an einen hohen Standard h\u00e4lt. Es wird nicht \u00fcberraschen, wenn sie im n\u00e4chsten Quartal gebeten werden, ein \u00c4quivalent zu versuchen. Und indem Sie es nicht kaskadieren, vereinfachen Sie die Implementierung und sehen, welche Gruppe ihre Arbeit am OKR ausrichtet und wer Coaching ben\u00f6tigt. Dies ist ein guter Ansatz, wenn Sie ein relativ kleines Unternehmen sind, das sich konzentrieren muss.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>3. Beginnen Sie mit der Anwendung von OKRs auf Projekte, um die Menschen in der Ziel-Ergebnis-Mentalit\u00e4t zu schulen.<\/strong> Fragen Sie jedes Mal, wenn Sie einen Projektvorschlag haben: \u201eWas ist das Ziel dieses Projekts?\u201c und &quot;Wie werden wir alle wissen, ob wir erfolgreich waren?&quot; Dieser Ansatz funktioniert gut bei Unternehmen, die es nicht gewohnt sind, datengesteuert zu sein. Sobald die Mitarbeiter lernen, ihre t\u00e4glichen Aktivit\u00e4ten zu bewerten, indem sie ihre Auswirkungen messen, k\u00f6nnen Sie OKRs einf\u00fchren, um die Strategie im gesamten Unternehmen voranzutreiben.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Indem Sie klein anfangen und sich darauf konzentrieren, zu lernen, wie OKRs in Ihrer Organisation funktionieren, erh\u00f6hen Sie die Chancen, dass Ihr Unternehmen einen ergebnisorientierten Ansatz verfolgt, und verringern die Gefahr eines desillusionierten Teams. Versuchen Sie nicht, OKRs auf einmal im gesamten Unternehmen zu implementieren. In den letzten halben Dutzend Jahren, in denen ich Unternehmen dabei geholfen habe, OKRs einzuf\u00fchren, bekomme ich immer wieder dieselbe Geschichte. Ich nehme den H\u00f6rer ab und h\u00f6re: \u201eWir haben OKRs ausprobiert und es lief schlecht. Die Teams wollen sie nicht mehr verwenden.\u201c Ich habe bereits gesagt, dass OKRs einfach und schwierig sind. Einen Marathon zu laufen ist auch einfach und hart. Du versuchst es nicht auf einmal. Du baust darauf auf. Unternehmen versuchen mit OKRs ins kalte Wasser zu springen. Dann verlangsamt es die Produktivit\u00e4t und frustriert das gesamte Unternehmen. <\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Es ist besser, mit einem kleinen Pilotprojekt zu beginnen und einige dieser Probleme zu vermeiden: Support-Teams haben es schwer, sich an den OKRs des Unternehmens auszurichten. Das ist sinnvoll, da sich Finanzen, Personalwesen und Kundenbetreuung viel mehr darum k\u00fcmmern, das Licht am Laufen zu halten. In den ersten Monaten der Umstellung auf OKRs ist es besser, Support-Teams zu verlassen, die sich auf Gesundheitskennzahlen konzentrieren, und sich keine Gedanken \u00fcber OKRs zu machen. Es ist schwer herauszufinden, welche Schl\u00fcsselergebnisse gute Erfolgsindikatoren sind. Viele Unternehmen m\u00f6chten OKRs verwenden, um dateninformer zu werden, aber das ist r\u00fcckst\u00e4ndig. Sie m\u00fcssen lernen, welche Metriken wichtig sind, bevor Sie entscheiden, welche Sie erweitern und welche Sie sch\u00fctzen m\u00f6chten.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Viele Unternehmen, die OKRs einf\u00fchren, m\u00f6chten sie perfekt ausprobieren. Aber Perfektion ist eine Illusion, die Sie davon abh\u00e4lt, zu einem einfachen Ausgangspunkt zu gelangen, von dem aus Sie wachsen k\u00f6nnen. Fragen Sie sich: \u201eWas ist die kleinstm\u00f6gliche Startlinie, um meine Reise zum Erfolg zu beginnen?\u201c Tun Sie dies dann, lernen Sie aus der Erfahrung und sehen Sie sich die nachfolgenden Schritte an.
